How to train an LLM, stage by stage
Aranv’s answer on how to train your own LLM: most businesses fine-tune an open-weight large language model (LLM) on reviewed examples of one job rather than training from zero, and first test whether prompts and retrieval already do that job. Keep the trained model only if it beats that baseline.
Begin with the job and a test set. Run real cases through a well-written prompt on a hosted model, with retrieval if the job depends on your documents. RAG vs fine-tuning explains which failures point to which fix.
Next, pick a base model, read its license and build the dataset. LLM training data services cover that work, and how much data you need depends on the task.
The short version of an LLM training project
From one job to a tested model
- 01 Pin down one job Write its input, its ideal output and the score that would count as success.
- 02 Measure the simple setup Run prompts and retrieval against real cases and record the result as your baseline.
- 03 Train on a licensed base Fine-tune open-weight weights with reviewed examples, using an adapter method to limit hardware.
- 04 Prove it, then run it Compare on held-out cases, deploy where you control it, then monitor and retrain.
If the trained model cannot beat the baseline on held-out cases, you keep the simpler setup. That is a good result.
Train an LLM on your own data: four early decisions
Projects tend to stall on choices made before the first run. Settle these four first.
-

Start from existing weights
Training from random weights takes a vast corpus and a long run. Fine-tuning adjusts a model that already reads and writes, so you teach only narrow behavior.
-

Make one job the unit
A model tuned to sort warranty claims, draft replies and summarize calls at once is hard to judge. One job gives you one score and one owner.
-

Read the license early
Its terms follow anything built on those weights. Check commercial use, naming and outputs before anyone spends time on examples.
-

Train behavior, retrieve facts
Training teaches format, labels, tone and domain language. Prices, policies and stock levels change too often, so the model reads them through retrieval at run time.
Building examples a model can learn from
A training example is one real input and the output you would accept from a good employee. Pull them from closed tickets or approved records, then have the person who does the job correct them. Conflicting examples teach conflicting behavior, so settle disputes first.
What we do
- Source list with usage rights
- Personal data masked or removed
- Expert review of each example
- Rare cases added on purpose
- Test set locked early
Reading a training run and its result
A falling training loss proves little on its own. Watch validation loss for overfitting, then read actual outputs on held-out cases. Score what matters to the job, such as the correct label, and put each candidate next to the baseline.
What we do
- Validation loss at each checkpoint
- Scores on locked test cases
- Side-by-side output review
- A written keep-or-drop decision
How we approach a project
The training run is often the shortest stage. Adapter methods train a small add-on while the base weights stay frozen, and the QLoRA paper cut memory needs further by quantizing the frozen model to 4 bits. One behavior change on an existing model is our LLM fine-tuning work.
Then score the candidate and the baseline on held-out cases. Microsoft’s fine-tuning overview points to held-out evaluation for that comparison, and notes that tuning does not replace retrieval for current information. A winner moves to private deployment, with logging and a clear retraining trigger.
Engineers with GPU experience can follow these stages without outside help. If you want a partner, Train Your Own AI Model runs from first baseline to running model. Talk it through in a 30-minute conversation.
How we work
- Baseline before any GPU time
- Test cases never enter training
- Experts approve every example
-
Define the job and baseline
Name one task and its owner, collect real cases with approved answers, then score a prompted model.
-
Choose a base, build examples
Shortlist a base whose license fits your use, then create reviewed input and output pairs. Lock a test set away before anyone trains.
-
Train and compare
Fine-tune with an adapter method, keep each run’s settings, and score every candidate against the baseline on the locked cases.
-
Deploy, monitor, retrain
Serve the winner where you control access, sample its output on a schedule, and retrain when the job changes.
How Aranv helps you train
An honest baseline first
We build your test set and score prompts plus retrieval first. If a trained model cannot beat that score, we keep the simpler setup and say so.
License review before tuning
We read the base model’s license against your planned use at the start, because its terms reach everything built on those weights.
Your experts, our pipeline
Your specialists approve the examples. We handle extraction, masking, training scripts and experiment records, and we use your data for your model.
Retraining you can repeat
You receive the dataset version, settings and scripts behind each model, so a later retrain can be run by your team or by us.

How to Train Your Own LLM FAQs
-
Can I train an LLM on my own company data?
Yes. The usual way is to fine-tune an open-weight model on examples from your records, on hardware you control. First confirm you may use those records for training, and mask personal details it does not need. When we do this work, we use your data for your model.
-
Do we need to train a model from scratch?
Almost never. That suits organizations with an enormous body of text, a research team and a long compute budget. For a small or midsize firm, adapting open-weight weights is the sensible start.
-
What hardware do we need to fine-tune an LLM?
Usually one GPU or a few, owned or rented for the run, depending on the size of the base model. Adapter methods and quantization reduce the memory required.
-
How long does an LLM training project take?
In general terms, weeks to a few months rather than days. The runs are often quick. Gathering examples, booking experts’ time and testing take longer.
-
Who owns a model we train with a partner?
Settle ownership in the contract before any work. We recommend an agreement that passes the weights, adapters, code, test sets and training data to you once the work has been paid for. The license on the base model still covers what you build from it.
-
What if the trained model does not beat our baseline?
Keep the simpler setup. You still have a test set and a measured answer, and you avoid running a model you do not need. We handle it the same way: prompts and retrieval stay, and we tell you training did not earn its keep.
