Private LLM vs ChatGPT, and the paths between

Aranv’s answer on custom LLM vs ChatGPT: most firms should start with ChatGPT’s business plans or a hosted API, because they work now with little upkeep. A custom large language model (LLM) fits narrow high-volume work, domain language, data that must stay in your environment, or behavior you must freeze.

This guide is narrower than build vs buy AI, which covers AI decisions in general. The only question here is whether your firm needs its own language model or can use one someone else hosts. For most firms the second answer is right, at least to begin with, and it may not require hiring anyone.

Several middle paths come before training. A custom GPT packages instructions and knowledge files for staff already in ChatGPT. OpenAI API integration puts a hosted model inside your CRM or helpdesk. Retrieval answers from current documents. A small language model (SLM) tuned for one job is the lightest way to own something.

A quick way to settle it

Hosted first, own it if you must

  1. 01 Try ChatGPT or an API Give real work to a business plan or a hosted model, with clear prompts.
  2. 02 Add your documents Custom GPTs or retrieval give it your facts without any model training.
  3. 03 Name what still fails Note whether the gap is format, language, volume, data location or changing behavior.
  4. 04 Own a model if justified Train only when a named gap remains and you can staff the running work.

Stopping at the second step is a sound result. Owning a model is a commitment, not an upgrade.

Own LLM vs API: four signs the answer changes

A hosted tool is the default answer. These four situations can change it, and each can be checked before you spend on training.

  • Narrow, high-volume work: two people discussing graphs on printouts

    Narrow, high-volume work

One repeated task, such as labeling a steady flow of forms, may justify a dedicated tuned model. Compare both on cost per accepted answer first.

  • Language general models miss: a man sitting in front of the computer while working

    Language general models miss

Part codes, trade shorthand and house formats can defeat a general model even with good prompts. Training teaches that language, while retrieval still supplies current facts.

  • Data that cannot leave: person using a computer

    Data that cannot leave

A contract, regulator or customer may require text to stay in your own environment. An open-weight model on your servers lets you keep it there.

  • Behavior you must freeze: men working on a computer

    Behavior you must freeze

Hosted models get replaced on the vendor’s schedule. With weights you control, a validated model changes only when you decide.

What ChatGPT plans and hosted APIs give you: person in gray suit holding white pen and document on a clipboard

What ChatGPT plans and hosted APIs give you

Little setup, a vendor that maintains the model, and no servers to run. OpenAI’s API documentation dates its no-training default to March 1, 2023, unless a customer opts in. Read the current terms for your plan before rollout. If they fit, you may need no outside help.

What we do

  • Staff can start quickly
  • No GPUs or model upkeep
  • Vendor handles model updates
  • Your own admin can set it up

What owning a model takes

Someone must run it. A custom model needs serving hardware, monitoring, sampled review, retraining, license tracking and a named person responsible. No vendor does this for you, and quality can slip quietly if nobody is watching.

What we do

  • Serving hardware and capacity
  • Monitoring and sampled review
  • Retraining when the job changes
  • A named owner on your side

How we approach a project

Hosted model changes are real and manageable. OpenAI’s deprecations page records an October 14, 2026 notice that certain GPT-4 series models will leave the API on January 14, 2027. For most firms, retesting prompts is a modest job. For a process validated against exact outputs, it can be the reason to own the weights.

If you do go custom, the running work starts at launch. Private LLM deployment covers hardware, access and monitoring, custom LLM cost lists what to budget for, and Train Your Own AI Model describes the routes. Your result stays under the base model’s license, so we check that first.

How we work

  • Hosted tools are the default
  • Name the gap before training
  • Someone must own a model

Steps to settle it for your firm

  • Step 1: Run a real trial

    Run a real trial

Give a team a business plan or API access and real tasks for a fixed period, and log what fails.

  • Step 2: Sort the failures

    Sort the failures

Missing facts point to retrieval. Wrong format or language points to prompts, then training. Legal limits point to hosting.

  • Step 3: Write the case for owning

    Write the case for owning

Name the gap, the volume, the data rule and who will run the model after launch.

  • Step 4: Test before committing

    Test before committing

Compare a small tuned model with the hosted baseline on your own cases, and keep the winner.

How Aranv helps you choose

We may tell you to stay

If a business plan, a custom GPT or an API covers the gap, we say so and help set that up instead of proposing a model.

Gaps named in writing

We sort what failed in your trial by cause and write down which gaps training would address and which it would not.

A small first step

If a gap remains, we compare a tuned small model against your hosted baseline before suggesting anything larger or more permanent.

Running work stated openly

We set out who would run the model, how it would be monitored and when it would be retrained, so you can judge the commitment.

Custom LLM vs ChatGPT FAQs

  • Should you train your own LLM or just use ChatGPT?

Use ChatGPT’s business plans or a hosted API unless you can name a gap they leave: narrow work at high volume, language they keep missing, data that must stay with you or behavior that must not change. If you cannot name one, you probably do not need your own model.

  • Does OpenAI train its models on our ChatGPT business data?

OpenAI Academy says that by default it does not train on business customer content from ChatGPT Enterprise and ChatGPT Business. Terms change, so read the current pages and confirm which plan your staff actually use.

  • Is a custom LLM more accurate than ChatGPT?

Only on what it was trained for, and only if tests show it. A tuned model can beat a general one on a narrow task with your labels or shorthand, and lose on everything else. Score both on your own cases.

  • Is running our own LLM cheaper than ChatGPT?

Rarely at low volume, because seats or per-use fees are small next to dedicated hardware and the staff to run it. At steady high volume on one narrow task it can be, once you count monitoring, retraining and staff time.

  • Who owns a custom model?

Ownership goes into the contract before work begins. We suggest terms that pass the code, weights, adapters, training data and test sets to you after payment. Anything built on a base model remains subject to its license.
